How Music Festivals Became a Massive Business in the 50 Years Since Woodstock

S leeping in a tent for days to catch a glimpse of Beyoncé making history at Coachella. Crowding into a park for a surprise performance that turns out to be Dolly Parton at the Newport Folk Festival . As music festivals have taken off in popularity, these kids of experiences have become a key feature of cultural life in America.

Within the last decade, music festivals have grown into a major moneymaker in a competitive industry that sees hundreds of such events each year in the U.S. There are the big ones—Coachella, Lollapalooza, Outside Lands, Governors Ball—with big-ticket prices, multiple stages, camping options and nearly endless lists of performers. And alongside their rise in popularity, hundreds of smaller, niche or genre-specific festivals have flourished. Look up “music festival near me,” and you’re likely to find one within at least a few hours’ drive.

The origins of music festivals date back to ancient Greece , where such events often involved competitions in music, arts and sports. Modern music festivals in the U.S. grew out of the establishment and ethos of Woodstock . Though it was not the first event of its kind (the Newport Folk and Jazz Festivals, Milwaukee’s Summerfest and the Monterey Pop Festival predate Woodstock), the 1969 event holds a mythical place within American pop-cultural history. Festivals have since evolved from the DIY, communal spirit of Woodstock, growing into mainstream businesses that reap profits and embrace corporate sponsorships, as more than 32 million people attend them each year, according to Billboard. Coachella, one of the most popular festivals in the country, grossed $114.6 million in 2017, setting a major record for the first recurring festival franchise to earn more than $100 million.

“They used to be more of a communion of culture,” says Carlos Chirinos, a professor of clinical music and global health at New York University. “A group of people who were into the same type of music, they would come together. That was the driving force throughout the 1970s and 1980s until it became a profitable format.”

The mechanics that drove music festivals to becoming top earners have a lot to do with the effects of modern life, Chirinos says. People are more likely now to spend money on experiences over material goods, he says, contending that sharing a clip from a Billie Eilish or Cardi B performance with one’s Instagram followers is more gratifying than buying something expensive. That “experiential economy” has grown just as brands have gravitated toward festivals, looking to capitalize on the opportunities that one large group in a singular space presents, he says. A 2019 Deloitte survey of millennials—a group that makes up at least 45% of the 32 million people who attend music festivals —finds that most value experiences: 57% of respondents said they prioritized travel and seeing the world over owning a home.

Music itself has changed, as well, making festivals a bigger attraction for listeners. As streaming becomes one of the most popular ways to listen to music, sales of tickets and merchandise make up the bulk of fans’ expenditures on music. Because listening to music has become practically free (or subscription-based), the access is unprecedented—and makes live music that much more special, according to Chirinos. “Audiences are keen to connect to the artist ,” he says.

For artists, appearing at music festivals is an easier way to make money than depending on record sales or long tours, says Rishi Bahl, a musician and marketing professor at La Roche College in Pittsburgh, Pa. As record sales saw a steep decline in the early- to mid-2000s thanks to the growth of digital music, artists began depending on touring to earn money. Bahl says festival organizers quickly caught on to the spike in artists taking to the road and decided to pay them more to appear at their events. He notes that the majority of the touring schedule for a band like the Offspring, which played Woodstock ’99 , now consists of festival performances. Of the 20 shows the Offspring is playing the remainder of this year , about 15 are at music festivals.

“They don’t need the grind of touring anymore. They’ll fly to a show, get paid six figures, fly home,” Bahl says. “So that model is super integral as to why artists and agents are focusing so hard on music festivals.”

On the business side, music festivals have become more streamlined and shaped by the advent of big music promoters over the last decade. Putting on a festival is a challenge, between having to pay artists enough to secure their performances, needing to sell a certain number of tickets in order to be successful, the additional costs of insurance and the risks of bad weather. Large corporate live music promoters, such as Live Nation or AEG Live, have, in recent years, acquired hefty controlling stakes in some of the country’s biggest festivals. Their organizational capacity helps to manage ticketing and other factors that come into play in organizing a festival. After purchasing a controlling interest in Bonnaroo in 2015, Live Nation this year bought the remaining stake to gain total control of the festival. Live Nation also controls, or partially controls, festivals like Lollapalooza and Austin City Limits, among several dozen others. Each year, the company offers a “Festival Passport” that gives audiences access to more than 100 festivals starting at $999. AEG Live has helped to produce Coachella, Firefly and Stagecoach through ownership of the promoter Goldenvoice.

Then, there’s the flipside—not all music festivals are meant for the mainstream, and not all programmers want the influence of big promoters. Don Smiley, the CEO of Summerfest, which takes place over 11 days each year in Milwaukee, says his organization has adapted to changing times to keep the annual event relevant. Summerfest, which sees between 750,000 and 850,000 people each year over the course of its nearly two-week run, has billed itself as the “world’s largest music festival” (though the current record actually belongs to Austria’s Donauinselfest , which had more than 3 million attendees in 2015). “We keep offering new experiences, from front-row viewing to VIP experiences, to embracing new technology,” Smiley tells TIME.

Ultimately, a festival’s success comes down to the lineup. Summerfest’s 2019 roster included Lionel Richie, The Killers, Jennifer Lopez, Billie Eilish, Lil Wayne, Snoop Dogg and The National—a diverse enough group that does not rely on one genre or type of artist. “Our customer base is really eight to 80 [in age],” Smiley says. “We cover all genres of music. That’s what we try to offer.”

The Newport Folk Festival, which started back in 1959, is another one that has managed to adapt enough to remain a draw to crowds without compromising its vision to meet to attract corporate sponsorships. A non-profit, Newport’s proceeds are sent to the Newport Festivals Foundation and to charity. Jay Sweet, who heads the Newport Folk and Jazz Festivals, tells TIME the folk festival has managed to last so long by “just focusing on itself.” Where recent attempts to revive Woodstock have failed , Newport has continued in the spirit of bringing people together “in a communal sense,” Sweet says. “We stuck to our own blueprint and we haven’t changed a whole lot,” he says. “It’s very artist-focused.”

While the overarching trend of consolidating music festivals under corporations has not touched some of the nation’s oldest festivals, it has affected the way audiences experience other events. Even the niche festivals that might have more genre-specific lineups have to compete for audience attention. Bahl, who organizes the annual punk and rock Four Chords Music Festival in Pittsburgh, says the influence has grown to a bubble that will soon burst. “When I started Four Chords, there were two other big [festivals],” he says. “Now, there’s 14 and Pittsburgh is such a small market—so imagine how that translates into other markets. It’s essentially kind of drowned out in many ways because everybody is picking up on this concept. Everybody is doing it.”

But the music festivals that have achieved a cultural cache are unlikely to recede from relevance anytime soon. Advance tickets for 2019’s Coachella sold out in about two-and-a-half hours, an hour faster than they sold out in the year prior, the Palm Springs Desert Sun reported . And for the first time since 2013, Bonnaroo sold out of 2019 tickets with 80,000 people attending, according to the Nashville Tennessean .

Chirinos says that through help from large music conglomerates, festivals like Coachella and Bonnaroo have become akin to household brand names. “They’ve invested and partially own many festivals, which gives [festivals] the longevity and continuity that gives them a brand,” he says. “They become something that’s ingrained into the culture.”

In turn, their popularity allows people to signal that they’re a part of major cultural moments, as the ability to attend a music festival (and broadcast one’s experience on social media) has become an experience that many covet.

“Here, it’s, ‘Have you been to Coachella?’ In the United Kingdom, it’s, ‘Have you been to Glastonbury?’” Chirinos says. “It becomes a part of the culture—not just another event.”

If you are planning on organising a music festival, there will undoubtedly be a lot of research and planning involved. Securing artists and events takes up a lot of time, so it can be easy to overlook your legal responsibilities. But how can you best protect themselves if legal issues arise? A musical festival business plan will be your playbook that you can show to any potential sponsors or artists. It will also articulate your strategies and end-goals. This article explains five key factors that you must consider when organising a music festival.

You will first need to decide on a business structure to run your music festival. When making this decision, you will need to consider who will bear the festival’s legal responsibility in case anything goes wrong. There are three common business structures for music festivals.

1. Incorporated Association

An incorporated association can protect the organisers as it limits liability to the membership fees required to continue membership in the association. Incorporated Associations will be appropriate for music festivals which will operate on a not-for-profit basis.

2. Company Limited by Guarantee

A company limited by guarantee is also suitable for music festivals which will be not-for-profit. The personal liability of the organisers is limited to the amount of money they nominate, as guarantors, in the event that the company winds up.

3. Proprietary Limited Company

A proprietary limited company is suitable for festivals which aim to generate a profit. Organisers who are either shareholders or directors will have their personal liability limited by the amount invested in shares in the company. This is one of the advantages of a company structure over other forms of business structures, such as a sole trader or partnership structure.

Each business structure has a separate registration process, and different costs and legal implications. You will, therefore, need to consider which is most appropriate to you.

In preparing your budget, you will need to set out the funds clearly and consider the following:

  • Artist costs (travel expenses and accommodation – especially if the festival is out in a rural area);
  • Product costs (equipment hire, venue hire, light and sound);
  • Marketing costs (posters, brochures and advertisements);
  • Staff costs; and

You may also consider funding options and as such, should investigate any applicable sponsorships or grants from the Commonwealth, state or local governments. For example, each financial year the Department of Communications and the Arts provides funding to support the presentation of arts and cultural activities. Their applications close in the last week of every March and September. Additionally, ‘auspicing’ is another financing option available for festival organisers. Auspice agreements are used to assist community organisations fund their activities.

Standard forms of insurance to guard against anything going wrong include:

  • Public and Employer Liability: in the event someone is seriously injured at your event;
  • Cancellation and abandonment insurance: in the event your festival is cancelled due to unforeseen circumstances.

The business insurance you require depends on the nature of your event. It may be useful to speak with an insurance broker who can provide quotes on one-day or ten-day insurance packages for festivals.

It is likely you will require an “event permit” from your relevant council authority. Further, no music festival is complete without its food stalls and, perhaps, drink stalls. Along with these items come other necessary licences.

If you intend to take photos or film the festival, you may need a film location release from the relevant local council. Failure to obtain permission exposes you to the risk of losing your media.

Will the artists perform covers or material created by other people? If so, you will need to obtain the necessary clearances and IP licence agreements to carry out these works. If the music is created specifically for your festival, you will have the option of determining who will own the copyright in the music – an IP clause can be inserted into the artist’s employment agreement.

It is also important you work up a buzz and register any necessary trademarks. Registering a brand can protect your reputation and promote your festival. A successful festival depends on effective advertising and marketing campaigns.

How the Exploding Music Festival Industry Fuels Small Business

The organizers of Bonnaroo work to demonstrate the jam band festival’s economic value.

Even as artists struggle to get listeners to buy music, fans are happy to pay for the experience of sharing live music with their friends and several thousand strangers. Sound machine, found here and distributed through the Conde Nast Media Network in the New Yorker and WIRED, is an inside look at the people, places, and businesses creating some of the memorable weekends this summer.

Once a simple countryside gathering of jam bands, today Bonnaroo is a cross-genre, ten-stage music festival that grosses $25 million and draws 85,000 music lovers to a farm set up in what appears to be the middle of nowhere. But for the 10,000 people who call nearby Manchester, Tenn. home, the 14-year-old music festival has an outsized economic impact.

As the festival industry has exploded, producers are clamoring to demonstrate that their events bring more than car traffic and illegal drug use. In spite of music festivals’ hippie roots, festival producers commission economic studies to show the tax revenue and job creation associated with their events—and endear themselves to future locations.

And Bonnaroo is a unique case study. Because the vast majority of Bonnaroo attendees stay for all four days—and because the location is so remote—the festival has become a major economic engine for rural central Tennessee. A 2013 study found the average Bonnaroo attendee spends $35 per day outside the festival but within the surrounding county, totaling $36 million in direct and $15 million in indirect sales, income and jobs.

Sharon Holmes, owner of the Health Nutt, a café and store a few miles from the Great Stage Park where the festival takes place, has said she earns about 30 percent of her annual profits during Bonnaroo season. And it’s not just concert-goers who are fueling up on green juice and sandwiches, she said.

“A lot of the people who set up the festival come a couple weeks ahead,” Holmes said. “And then the people who clean up and stay later, they’ll stay a couple of weeks with us. The people who do the ticketing—they might have 30 people and they need breakfast, they need lunch, they need dinner.” While Holmes herself is off-site, she also owns a small organic farm that supplies meat and vegetables to some of the vendors who set up shop within the festival.

Jiffy Burger is another eatery that lures behind-the-scenes crowds plus ticket-buyers on their way to or from the festival grounds. Already a tourist attraction in its own right for their award-winning burgers and retro memorabilia, the drive-in restaurant offers a Bonnaroo Burger, piled high with lettuce, tomato, mayo, cheese, pickles, bacon, and an onion ring.

“We sell the heck out of them,” said former Manchester mayor David Pennington, whose family has owned Jiffy Burger since 1965. “Not just during Bonnaroo, but year-round.”

Bonnaroo affects the city in other ways, too. Its philanthropic arm, the Bonnaroo Works Fund, has donated more than $5 million to Manchester since the festival’s inception, funding local charities, local art projects and, in recent years, retrofitting low income family houses to be more energy efficient. Local groups volunteer to staff Bonnaroo concession booths, which in turn share their proceeds.

Festival organizers also work with local business owners like Pennington. In fact, the idea for the Bonnaroo Burger came directly from the festival, Pennington said. “Now we advertise Jiffy Burger as home of the Bonnaroo Burger,” he said. “They have been a really good community partner to Manchester and to Coffee County.”

Of course, restaurants aren’t the only industry benefiting from the Bonnaroo boom. Retail stores, bars, and gas stations all see an uptick in sales. Hotels get extra traffic from musicians, employees of the festival, and music-lovers who choose not to camp.

In this respect, local businesses have benefitted from the growing popularity of the festival experience beyond fans dedicated enough to camp on site in tents or RVs. Sherry Cook, who owns the Leming House Bed & Breakfast in Manchester, said she starts fielding calls from people who need a place to stay during Bonnaroo in January, six months before the festival kicks off.

“The people who stay with me, they’re not the type to stay in tents,” she said. “It’s an older crowd. They enjoy Bonnaroo for the music. They leave in the morning and don’t come back until night, when it’s over.”

Cook’s three rooms are booked throughout Bonnaroo, and she’s also seen more business year-round, too. “[Bonnaroo] put me on the map,” she said. “I believe it’s given me more exposure. When people do come through town any other times of the year, they know me through Bonnaroo.”

With the sale of Bonnaroo this year, it remains to be seen whether the festival will maintain its local reputation. But for now, it’s a model of community relations for the many young festivals cropping up in rural location across America.
